Business: Underwater Photography Magazine, a web-based specialty magazine published in PDF format and available for download from a web site. The magazine was 18 months old with a loyal following of UK divers and photographers.

Project: The publisher's specialty is in print publishing and underwater photography. Although UwP had accumulated a large mailing list though word of mouth, links from other diving related sites in the UK, and cross-advertising with other magazines, the existing web site brought in few new readers.

The only statistics reports available to the publisher were free reports from his ISP which were completely unreliable. The biggest challenge facing us: the important statistic is the number of unique people who download UwP issues (PDF files). This is not a number which is easy to obtain with any available reporting software.

The goals were simple:

1. Increase the number of readers (people who download UwP issues)
2. Get an accurate count of the readers

Work:

First we obtained a copy of all raw server access statistics from the inception of the magazine and produced the best trend reports possible to establish a base for our work. Referrer & keyword statistics were not available.

We designed a new web site with a bright, underwater look. As with the previous website and the magazine, this site needed a "community" feel. The new site was given a ".com" generic address rather than its original ".co.uk" address to expand its audience perception to that of a global magazine.

We installed:

• Customized on-line statistic reporting & tools to accurately count UwP readers, clickthroughs from the web site and magazine to UwP sponsors and obtain useful information to improve the website results.
• Browse Table of Contents- a link to the contents web page of each issue to entice site visitors to download issues containing articles of interest. Replacedthe previous PDF versions of the TOC.
• Search Issues - so that readers can search all UwP issues for reference material
• Search Website - so that readers can search the web site's TOC pages
• Refer a Friend - to make it easy for enthusiatic readers to tell others
• Reader Mailing List Subscription - for notification when a new issue is available and
• Demographic collection - to identify readers home country, skill level and interests

Results (ongoing):

Within 6 months (outlined in red on the diagram):

- A 530% increase in the average number of unique website visitors per day. A 400% increase in unique website visitors per month. This increase was expected within 1-3 months, but was hindered for the first 3 months by improper forwarding of the previous domain name.

- A 250% (minimum) increase in number of readers. A "reader" is identified as aunique computer browser installation that downloads at least one issue of UwP.

- 1300 readers subscribed to " The Registered Reader List". The ability for subscribers to provide information about their interests and skill level, plus forward a comment to the publisher led (and is still leading) to changes in the content of the magazine.

- In response to a Registered Reader's suggestion, we placed a UwP Reader Poll Form on the home page and sent a mailing to all subscribers asking them to register their opinion for a change in the format of the magazine. Based on that survey, 71% for vs 29% against the change, the publisher will change the format in December 2003.
